An honest, numbers-first guide: what AI automation projects actually cost in Kurdistan today, broken down by build cost, monthly running cost, and break-even time.
TL;DR: A real AI automation project for an SMB in Kurdistan typically costs $1,500 to $6,000 to build, plus $30 to $220 a month to run. Below are the actual cost components, what drives the spread, and a worked example. Prices are deliberately set for the Kurdistan market — Western SaaS rates don't make sense here.
Why AI cost questions are hard to answer
Almost every AI consulting page gives you "it depends" and a contact form. Here's the actual breakdown, with numbers I've personally invoiced or paid in 2025–2026 for businesses in Duhok and Erbil.
The four cost components
- Discovery and scoping — $0–$2,000. Free for small projects. Paid for anything where the answer might be "don't build this." Fee credits against the build if you go forward.
- Build — $1,200–$10,000+ depending on complexity.
- Monthly running cost — $30–$400. LLM API + hosting + messaging gateways.
- Maintenance / change requests — $0 if you don't touch it; a retainer of $250–$1,500/month if you keep iterating.
What drives the build cost
- Number of integrations. WhatsApp Business + your existing system + a payment gateway is three times the cost of just WhatsApp.
- Languages. EN-only is base price. Adding AR is ~+15%. Adding KU is ~+20% on top of AR (testing in three languages is the real cost, not the translation).
- Decision authority. A bot that answers questions is cheap. A bot that takes actions (books, cancels, charges, schedules) costs more because it needs guard-rails, audit logs, and escalation paths.
- Volume. Anything past ~10,000 conversations a month needs cost optimization (RAG caching, smaller models for routine queries) — that's another $1,500–$3,000 of work.
Worked example: WhatsApp AI assistant for a 30-room hotel in Duhok
Realistic, mid-2026 numbers:
- Discovery: $0 (waived for projects above $2,500).
- Build (3 weeks, EN/AR/KU, with booking integration and human handoff): $3,400.
- Monthly LLM API (~3,000 conversations): $60.
- Monthly WhatsApp Business API (Meta): $40–$100.
- Monthly hosting (Cloudflare Pages + Supabase): $0–$25.
- Total: $3,400 build + ~$120/month run.
The hotel previously paid one front-desk operator $400/month to handle WhatsApp at off-hours. The AI handles 80% of those queries and the operator now handles only the 20% that require judgment. Net saving: ~$280/month. Break-even: month 12, with all the operational improvements as upside.
What you should NOT spend on
- Custom-trained Kurdish LLMs. Far too expensive for SMB ROI, and modern multilingual models handle Kurdish well enough with prompt engineering and few-shot examples.
- "Enterprise" AI platforms. Most are wrappers around the same LLM APIs at 5–10× the price.
- Voice cloning, deepfakes, fancy AI imagery. Cool demos. Almost never the right SMB investment in 2026.
