Eight decision questions to choose between Shopify, custom, and hybrid e-commerce builds in Kurdistan — and where AI fits in each path.

TL;DR: Most Kurdistan e-commerce founders should start on Shopify, not custom. The exceptions are real but specific. Here's how to decide, with the eight questions I run any client through before I'll quote a custom build.

Where Shopify wins for Kurdistan e-commerce

  • You're under $500K/year revenue and want to ship in <2 weeks.
  • You sell standard physical products with normal shipping flows.
  • You have under 1,000 SKUs.
  • Your team has more marketers than developers (or zero developers).
  • You're OK with EN-only or EN+AR. Kurdish via Shopify works but it's a third-party-app dance.

Where Shopify breaks down

  • Cash-on-delivery as default. Yes, COD apps exist. They all feel bolted on.
  • Dual-currency display + dual-currency accounting. Shopify's USD/IQD support requires manual reconciliation that becomes its own job at volume.
  • Kurdish-first checkout. The actual checkout layer fights you on Kurdish; you end up with English buttons next to Kurdish product names.
  • WhatsApp-driven sales. Most Kurdistan e-commerce is conversational, not click-and-buy. Shopify treats this as an afterthought.
  • Custom B2B pricing for wholesale buyers. Possible, but every workaround eats developer hours.

The 8 questions to decide

  1. How much of your sales come from WhatsApp conversations vs. site clicks? If it's >50% from WhatsApp, custom or hybrid wins.
  2. Do you need full accounting in IQD AND USD on the same dashboard? Custom only.
  3. Are 30%+ of your customers shopping in Kurdish? Custom or heavy theme work.
  4. Do you need cash-on-delivery with driver dispatch? Custom or hybrid.
  5. Are your wholesale prices different from retail by customer tier? Shopify Plus (expensive) or custom.
  6. Do you need local-government reporting? Custom only.
  7. Will you have >1,000 SKUs that update daily? Custom only.
  8. Is the founder technical? If no — Shopify almost always wins regardless of the above.

The hybrid pattern (and when it's actually best)

Sometimes the right answer is: Shopify for the storefront and product pages, custom for the operations layer (orders, dispatch, inventory, multi-currency books). I've shipped this pattern twice in Kurdistan and both times the result was strictly better than either pure Shopify or pure custom — at the cost of two systems to maintain. If your team can hire (or rent) one technical person to manage the integration, hybrid wins. If they can't, just go all-in on Shopify and accept the friction.

Where AI fits in either path

  • WhatsApp pre-purchase conversations (works on either).
  • Product description generation in EN/AR/KU (Shopify-friendly).
  • Smart receipt categorization for COD reconciliation (custom-friendly).
  • Returns triage on WhatsApp (works on either).
  • Customer-segment lookalike audiences for ad targeting (Shopify-friendly).

What I usually recommend

For most Kurdistan first-time e-commerce founders: Shopify, English first, add Arabic at month 3 once you have actual sales data, add Kurdish only if your data shows you're losing customers without it. Spend the saved time and money on AI WhatsApp conversion and customer support, which is usually 5× the lift of a fancier site.
